The catch is timing. Hiring and ramping can take months, and a single internal hire is a single point of failure. In-house can make more sense once you have a repeatable approach worth owning, not while you are still figuring out what works.

A simple way to decide

  1. Do you know the playbook? If no, start with a consultant to build it. If yes, move to step 2.
  2. Do you have people to execute? If no, hire an agency or make an internal hire. If yes, direct them with internal or consultant strategy.
  3. How much production do you need? High volume points to an agency or staffed team. Direction and judgment point to a consultant.
  4. How will you measure it? Whatever you choose, insist on visible measurement of AI visibility and traditional rankings. If you cannot see the numbers, you cannot manage the work.
